Okay, so I finally farmed the needed 1.5 million CBILLS to get DHS, but when I select them from the upgrade menu, I see my heat efficiency go down?

I'm running a stock 4SP, wanting to increase my heat efficiency a bit.

P.S. how do upgrades even work? If I buy DHS, are all my heatsinks replaced by DHS, or only 1? Same question applies to the other upgrades

when you upgrade to DHS all heat sinks are DHS. The ones in the engine are there(10 free ones) if the engine is bigger that a 275(i think) you can put more there, is it 2? Then you can put as many as you can fit in the chasis, but they take up 3 crit slots instead of one like the SHS. And they only give you 140% dissipation compared to the 100% of a single heatsink.

Additionally, all non-engine heatsinks are stripped when you switch and must be replaced (thus your drop in heat efficiency)

As Jad3d said, your old ones are stripped. You need to actually equip the new ones in the loudout menu. Drag them into free slots. Your efficiency went down because those heat sinks weren't actually on your mech after the upgrade.

One SHS weighs 1 ton, 1 crit, and has 1.0 cooling rate
One DHS weighs 1 ton, 3 crits, and has 1.4 cooling rate

If you go from 20 Single HS to 20 Double HS, you will have the equivilent of 28 singles.

However, DHS take up much more space; if you had a very large number of single heatsinks, you may not be able to fit an equal (or larger) number of DHS. Note that larger engines give you some free 'heat sink slots' which are very handy for stuffing a few extra DHS.

So I cant use normal heatsinks + DHS? It's one or the other?

I had kinda hoped to fill the empty space in my 4SP's shoulders with DHS and leaving the rest normal

I currently only run 19 heatsinks, so would it be smart to switch? (I see I'll lose 4 normal ones in my legs, if I cant mix and match)

That's right, it's one or the other. If you're using 19 sinks now, you could get away with 13 or 14 DHS and do the same, and save yourself a few tons of weight for more armour or ammo, etc. I personally have 13 in a 4J and that keeps it running very cool.

well, it paid off... made a minor improvement to my heat efficiency, but lost a nice amount of tonnage!

Thanks!
